The lookbook PDF nobody opens and the sixty second version buyers do

A season’s lookbook takes a shoot, a stylist, a designer’s time and several rounds of approval, and it is most often first encountered on a phone screen four inches wide, in a taxi, as an attachment somebody has not decided whether to open.
That gap between how the file was made and how it is received explains most of what goes wrong with wholesale communication. The document is beautiful and the delivery context is hostile, and brands respond by making the document more beautiful.
How the file is actually received
Three things are true of the buyers and stockists these documents are sent to, and none of them are in the brand’s control.
They receive many of them. During a buying window a mid sized retailer may be sent dozens of collections, and the decision of what to look at properly is made in seconds on the basis of the covering message rather than the file.
They open them on a phone. A twenty page PDF laid out for print requires pinching and dragging on a phone, and the experience is bad enough that the decision to open it properly gets deferred to a desk session that frequently never happens.
They are not reading, they are triaging. The question at first contact is whether this collection is relevant to their floor at all, which is answerable in about forty seconds and which the lookbook is not structured to answer quickly.
What a video version changes, and what it does not
Converting the document to video does not make the collection more appealing. It changes which question the file answers first.
A linear sixty to ninety second version has to establish the category, the season, the price positioning and the pieces that define the range, in that order, because a linear format forces someone to decide what comes first. A PDF defers all of that to the reader.
Tools that convert PDF to video generate narration and a scene sequence from the document. For a fashion brand this is the difference between the tool being usable and being irrelevant, since the photography is the asset.
The realistic output is not a replacement for the lookbook. It is the thing that gets the lookbook opened.
What survives conversion and what does not
Photography survives, and holds up well, provided the pace allows it. The most common mistake is narration that moves faster than the images deserve, which produces a slideshow.
Layout does not survive. A double page spread that works because two garments sit opposite each other loses that relationship entirely, since there is no way to express a spatial comparison in a linear sequence. Anything depending on side by side placement should be described in narration rather than assumed to carry over.
Density becomes duration. A page carrying twelve styles produces either a long narration or a rushed one. Ranges are better handled by grouping than by enumeration, and a narration that says twelve pieces across three fabric stories is more useful than one that names twelve pieces.
Precision becomes summary, which is where the risk sits. Generated narration removes qualifying detail before it removes anything else, and in wholesale documents the qualifying detail is frequently the commercial term. Minimums, delivery windows and exclusivity conditions can survive as claims with their conditions removed, which is a commercial problem rather than an editorial one. Generated scripts need reading against the source before anything is sent.
Export markets, and the language the buyer works in
This is where the arithmetic changes for brands selling across borders.
A finished video can be translated into another language, with the narration and any on screen text handled together, producing a separate version rather than replacing the original. Previously this required a translator per market and per season, which is why most brands sent English to everyone and accepted the cost in comprehension. A per market version now requires a script and a check, and the check is not optional. Machine translation handles ordinary prose competently and handles fabric names, construction terms and colour names badly, and colour names in particular are a category where a wrong translation reads as carelessness about the product.
Confidentiality is not an afterthought
Pre season linesheets are commercially sensitive, and a video link is easier to forward than a PDF attachment is.
Leadde allows password protection to be enabled on a published video and an encrypted link to be copied, which is the minimum for anything containing wholesale pricing or unreleased product. The link should be treated as the same class of document as the linesheet itself.
Version handling deserves the same care. Duplicating a video to produce an amended version, rather than editing the original, keeps a record of what was sent to whom during a window in which buyers may have placed orders against it.
What must stay a PDF
Sending any of the following as video actively damages the relationship with a buyer.
Size charts must stay a PDF. A buyer needs to look up one measurement, and a video requires them to watch until it appears.
Price lists and terms must stay a PDF. These are consulted repeatedly, compared against other brands, and forwarded to a finance function that will not watch anything.
Fabric and construction specifications must stay a PDF. They are reference material and they are frequently the basis of a dispute later, which means the exact wording matters.
The full range must stay a PDF. A video covering an entire collection is a video nobody finishes, and the whole point of the shorter format is that it earns the opening of the longer one.
Two practical points before sending
Captions belong on the first version. Almost all of this viewing happens with the sound off, in a shared space, and a fashion video without captions communicates nothing when muted. Captions for prerecorded video are also a WCAG success criterion.
Image rights need checking before the format changes. A photographer’s licence covering use of images in a lookbook and on a website does not automatically cover use in video, and the distinction is one photographers pay attention to. Send both, and see which one gets opened
The workable pattern is a short video in the message and the full PDF attached, for one season, to the same buyer list as last time.
The number worth watching is not video completion.
